Investment Thesis

It is clear Pat Gelsinger is driving – reinstating – a culture of excellence at Intel (NASDAQ:INTC) across the organization. He just introduced the second phase of the IDM 2.0 model: the creation of an internal foundry model.

While interesting, it is not sure what problems this will really solve. In the last few months, Intel has given a masterclass in financial engineering, and this just seems like the next step. If the real engineering is at the same level, then surely Intel will again become the top dog of the semiconductor industry.


A while ago I detailed Intel’s “world-class” financial engineering, as it introduced a novel model for co-financing its expensive semiconductor fabs. Intel will basically get $15B from Brookfield to build a $30B fab (actually two fabs worth $15B), but the catch is that Intel will only own a 51% stake (read: Intel will only receive 51% of the profits from those fabs). Ergo: there is no free lunch. Hence I did not see any investor benefits for this model.

Internal foundry model

The latest Intel press release bombastically states that “Intel embraces an internal foundry model”. However, after studying it, it is actually not really clear what this will really entail, or rather what benefit this would have. That is why I am categorizing this as Intel’s latest stint on the financial engineering side – I wouldn’t be surprised if it was actually the CFO that came up with this. But let’s review what Pat Gelsinger said anyway.

Pat Gelsinger, in what is quite the plot twist, revealed that the IDM 2.0 (integrated device manufacturer) strategy that he introduced last year (see Intel: The Empire Strikes Back) actually contained two distinct phases. The first phase was what was announced back then: the 5 nodes in 4 years (ignoring the first one, it is actually 4 nodes in 2 years). Pat Gelsinger reiterated Intel remains on track to this goal.

The second phase starts “today”, and it is the internal foundry model. This basically means that Intel (its own product lines) will now become an internal customer (internal customers) of its own fabs – it will be just one of the many customers that Intel Foundry Services will begin serving over the next few years. So foundry is now the new IDM.

This is a significant evolution in how we think and operate as a company, but the systems and infrastructure that served us well in the IDM 1.0 world will not enable us to achieve the full potential of IDM 2.0.

The explainer that then follows does not really explain that much, but the usage of “guardrails” that will now exist between the different teams lead me to suggest above that it was perhaps a Dave Zinsner idea. The words that then follow could have equally come from any marketing checklist: address structural inefficiencies, driving accountability and make decisions in real-time. In any case, the point remains that management is now relegating its own design teams to equal footing to its foundry customers (which is actually quite brave and yet again shows the commitment that Intel has made to its foundry business).

To that end, Intel says it will create a foundry accounting model that will bring transparency in things like gross margins, and allows Intel to benchmark itself against other foundries. To do so, it has established an “IDM 2.0 Acceleration Office”, led by the new Chief Business Transformation Officer.

As an example, design teams would be able to consider the impact of running an additional product stepping on their gross margin, while the fab team would be able to assess its factory output. The goal ultimately is to maximize output, reduce costs and shorten design cycles.


Ultimately, the internal foundry model does seem a bit like an exercise in futility. What matters at the end of the day is if the process technology roadmap remains on schedule (which it is), if it can attain high yield (remains to be seen) and whether the products that actually drive Intel’s revenue will use this technology from day 1 when it is ready (no Sapphire Rapids situations).

Nevertheless, the latest introduction does fit in the theme since Pat Gelsinger became CEO: to restore Intel’s culture of technical excellence. To realize this has required adopting new tools, practices and models – besides just adding sheer new R&D dollars and employees.

Alongside initiatives like the next evolution of our tick-tock model and our Gladius program for driving excellence in product development, embracing an internal foundry model will enable us to deliver the competitive cost structure and predictable cadence of leadership products essential to our success.

Investor Takeaway

During the heydays of Tick-tock, Intel’s process and architecture development teams worked together in unison to establish Intel as the firm driver of Moore’s Law, for well over decade well ahead of any and all competition. So clearly, there is some historical evidence that IDM does work.

To that end, the new “internal foundry model” where Intel will see itself as a foundry customer of its own fabs could perhaps be seen as gimmick. It was just a bit over a month ago with that Brookfield that I thought that was the closest Intel would ever get to spinning off its own fabs, but with this new move Intel has proven me wrong.

In fact, some people may start to speculate that once Intel has for all intents and purposes separated its design and manufacturing teams between this "internal foundry model" wall, nothing would prevent Intel anymore from actually spinning off its fabs. Or its design teams.

Nevertheless, for now this will not change the underlying economics of the company, which as I recently detailed remain unchanged and is the cornerstone of my bullish thesis.

In summary, the success of a semiconductor company can be measured by the transistor density of its process technology (Moore’s Law) in combination with the yield achieved on said technology. Since Intel remains (per Pat Gelsinger) on track to regain industry leadership by 2025, it remains in pole position to become top dog. How it internally cooks up the products ("internal foundry model") that come to market based on this technology is utterly relevant, as long as the products actually come to market.

“After talking with Mike Colyer [CEO of Foundry] and the Foundry team about crypto winter, we agreed there was an opportunity to connect investors directly with crypto mining,” Grayscale CEO Michael Sonnenshein said on Twitter. “GDIO is the result,” he added.

Compared to its all-time high in November 2021, the price of Bitcoin and other major cryptocurrencies has fallen nearly 70%, wiping out billions of dollars of investors' wealth and bankrupting several large firms.

Bitcoin miners were among such businesses, and when the value of Bitcoin dropped, so did their revenues from minting new Bitcoin.

Opportunity To Buy Mining Equipment At A Steep Discount

Since mining is currently less profitable than it was earlier, a key component of GDIO's investment thesis is the chance to purchase Bitcoin mining equipment at deeply discounted prices.

The company is placing a wager that Bitcoin will eventually see a price increase as part of a four-stage mining cycle called the "Rising Bull," "Mining Gold Rush," "Inventory Flush" and "Shakeout."

Grayscale claimed that the mining cycle has now reached the "Inventory Flush" stage, during which the hash rate is still high but the price of Bitcoin has dropped significantly.

The idea stated the ensuing "Shakeout" will result in a decrease in hash rate as miners are compelled to shut down their equipment.

“Historically, deploying capital in a 'Shakeout' phase and exiting in a 'Mining Gold Rush' phase is the most profitable,” the company noted.

Grayscale Holds Nearly $13 Billion Worth of Bitcoin

Grayscale presently controls the world's largest Bitcoin fund, which is in charge of holding more than 600,000 Bitcoin valued at about $12.7 billion.

That is more than 3% of the whole supply on the network.

Through a more conventional investment offering, the fund provides investors with broad exposure to the price of Bitcoin.

Intel CEO Pat Gelsinger Tuesday released a memo sent to company employees in which he outlined plans to create an internal foundry model aimed at external customers and at Intel’s own product lines.

Gelsinger also said the company has created an IDM 2.0 Acceleration Office aimed at bringing the internal foundry model to life.

Intel was not available to provide more information by press time.

A foundry model is a way of bringing a foundry, which is a semiconductor fabrication plant, together with an integrated circuit designer. Typically, these two are separate companies.

The internal foundry model proposed by Gelsinger takes that a step further by laying out how Intel’s foundry business, which is slated to be available to external and Intel semiconductor designer teams, works with Intel design teams.

The move is a follow-on to Intel’s IDM 2.0 strategy. IDM is an acronym for integrated device manufacturing.

Under its IDM 2.0 strategy, Santa Clara, Calif.-based Intel is building new manufacturing fabs, expanding its use of external foundries like Taiwan-based TSMC to make chips, and launching its own foundry services business to manufacture chips designed by other companies like Qualcomm.

As part of Intel’s IDM 2.0 strategy, Intel is investing heavily in U.S.-based semiconductor manufacturing. The company in January said it planned to invest over $20 billion to construct two new leading-edge chip factories in Ohio, in addition to $20 billion it plans to invest in two new fabs in Arizona and $3.5 billion it plans to invest in semiconductor packaging facilities in New Mexico.

The second phase of Intel’s IDM 2.0 strategy means embracing an internal foundry model for the company’s external customer commitments and its own product lines alike, Gelsinger said in the memo.

“The systems and infrastructure that served us well in the IDM 1.0 world will not enable us to achieve the full potential of IDM 2.0,” he said.

Implementing an internal foundry model will require Intel to establish consistent processes, systems and guardrails among business unit, design and manufacturing teams, Gelsinger said.

“This will allow us to identify and address structural inefficiencies that exist in our current model by driving accountability and costs back to decision-makers in real time,” he said. “It will also put Intel’s product groups on a similar footing as external Intel Foundry Services customers and vice versa.”

Gelsinger said the internal foundry model would let Intel’s business unit and design teams look at the potential impact on their margins if they run an additional product stepping, while Intel’s manufacturing team could assess requests based on genuine costs and impact on factory output.

“This will provide teams the tools and transparency they need to find the most effective and cost-efficient solutions before implementation in silicon, ultimately helping us maximize factory output, reduce costs and shorten design cycles,” he said.

Intel is also creating a foundry accounting model that includes manufacturing, technology development and Intel Foundry Services, Gelsinger said.

“This will provide us more transparency into our financial execution and will allow us to fully benchmark and drive ourselves to best-in-class foundry performance,” he said.

The IDM 2.0 Acceleration Office, meanwhile, will be under the watch of Stuart Pann, senior vice president of Intel’s Corporate Planning Group. That organization will be in charge of bringing the new internal foundry model to life, Gelsinger said. Pann will take on the role of chief business transformation officer while continuing to lead the Corporate Planning Group.

Alamo Drafthouse will open its 10-screen movie theater at City Foundry STL in November, officials announced Wednesday.

The Austin-based chain will take up 45,000 square feet on the west side of City Foundry, the Midtown entertainment district at Forest Park Parkway and Vandeventer Avenue. The location, the first in the St. Louis region, also will feature The Big Show, a 66-foot “premium large format” curved screen, according to a release.

City Foundry developer New + Found first announced Alamo Drafthouse as an anchor tenant in 2018 but the project faced delays from the coronavirus pandemic and later a bankruptcy filing. The City Foundry location will be operated, in part, by franchise partners.

“When we sought out tenants for City Foundry STL, we focused on both local and new-to-the-market experiences,” Will Smith, managing director at New + Found, said in a statement. “Alamo Drafthouse was one of the first tenants that we announced to be a part of our community, and we’re thrilled to introduce St. Louis to the new and unique movie-going experience this November.”

City Foundry is a more than $300 million redevelopment of the former Federal-Mogul site. A Puttshack mini golf concept and other retail are slated to join Fresh Thyme grocery at the development. City Foundry’s office component opened in 2020.

A second phase that includes apartments and more office space is under construction.

The new theater is the first St. Louis location for the Austin-based cinema-eatery and joins its current 37 locations.

“When we sought out tenants for City Foundry STL, we focused on both local and new-to-the-market experiences.
